A few months after a flight part ships, it comes back. Not because a dimension drifted — the machining checked out on every feature, first article through final. It comes back because the finish failed. Corrosion crept under a coating that was too thin, or a passivation layer that was never fully controlled. And when the program asks the obvious question — who ran that process, and to what spec? — the answer is a shrug. The plating was outsourced two tiers down to a shop chosen on price and lead time. The paper trail ends at a packing slip.
This is the quiet truth of precision supply chains: the machining is almost never the weakest link. The special process is.
The part of the supply chain nobody audits
Under the defense supply-chain pressure of 2026, primes are auditing deeper into their supply base than they have in years. They've gotten rigorous about machining — capability studies, first-article inspection, CMM data. But the audit trail tends to go thin exactly where the part leaves the machine shop and heads out for finishing.
Special processes — plating, anodize, passivation, heat treat — get outsourced by default. A machining-only shop sends the part down the street, gets it back, and ships it. The finish never gets the scrutiny the dimensions did, even though it's just as load-bearing for whether the part survives in service. That gap is where risk hides.
What NADCAP actually proves
This is the problem NADCAP exists to solve. NADCAP — the National Aerospace and Defense Contractors Accreditation Program — is an industry-managed accreditation specifically for special processes. For chemical processing, a NADCAP audit doesn't just confirm a shop can plate a part. It examines the process controls: bath chemistry and how it's monitored, operator certification, equipment calibration, and the documentation that proves every lot ran to spec.
The distinction matters because "we send it out for plating" and "we run NADCAP-accredited chemical processing" are not the same claim. The first tells you a finish happened. The second tells you the finish was produced under an audited, controlled, documented process — the kind of evidence a quality team can actually stand behind when a program asks. If you're evaluating a NADCAP chemical processing supplier, the accreditation scope and its expiration date are the first two things worth asking for.
Why in-house finishing protects the paper trail
There's a second advantage that has nothing to do with chemistry and everything to do with custody. Every time a part crosses a property line for a special process, the traceability chain gets another seam. The material cert, the heat number, the lot traveler — all of it has to survive a handoff to a vendor running its own systems, then survive the trip back.
When special processing runs in-house, under the same roof and the same quality system as the machining, that seam disappears. The chain of custody never breaks at the finishing step, because there is no finishing step that leaves the building. For aerospace surface treatment, in-house special processes mean a containment question that would take three vendors a week to untangle can be answered from a single set of records.
The cost math is asymmetric
An outsourced finishing line will sometimes quote cheaper. The reason that number is misleading is that a special-process failure carries asymmetric cost. It's invisible at receiving inspection — the part looks right, measures right, passes. It surfaces later, in the field, as corrosion or coating failure on a part that's already installed. And it's nearly impossible to contain after the fact when the process was outsourced and undocumented, because you can't isolate a lot you can't trace.
Weighed on total cost of ownership — scrap, field failures, containment, and the schedule hit of a grounded program — controlled, accredited, in-house processing wins even when the per-part finishing quote is higher. You're not buying a coating. You're buying the evidence that the coating won't be the thing that brings the part back.
Five questions to ask before you sign off
If you're qualifying a supplier and want to pressure-test the special-process tier, ask:
- Is the special process NADCAP-accredited? Ask for the scope and the expiration date.
- Is it run in-house or sub-tiered — and if sub-tiered, who audits that vendor, and how often?
- How is material traceability maintained across the finishing handoff?
- Is operator and process certification current?
- Can you provide a redacted process and traceability package for a representative part?
The answers tell you quickly whether a supplier treats the finish as part of the spec or as someone else's afterthought.
